Most of what goes wrong in digital marketing isn't bad luck - it's structural. Five vendors, five invoices, five different messages. Marketing is message now more than ever. The internet never forgets, and AI is trained to point out discrepancies. A unified, confident message and plan matter more today than they did in the golden era.
These are the questions business owners ask me most - answered straight.
Why is my SEO traffic going up but my phone isn't ringing?
Either the traffic is wrong, or the traffic is right and something else is broken. We can see where every search comes from, so it's easy to tell which. If your agency is ranking you for searches nobody buys from, that's an upward graph built for a report, not for you.
But if the searches are clean and in your market, it's not a search problem anymore - it's your product, your pricing, or how your site converts. If you sell sneakers, and people searching for "comfortable sneakers" land on your site and don't buy, more traffic won't fix it.
What does an SEO agency actually do every month?
Most set their software to print a report designed to engage one client: you. My month is spent expanding and refining your content and funnel to increase engagement - then measuring what that did.
I don't assume - I learn and adapt. For idk3, I started with two broad keywords and spent only about $1,500 in ads to discover and map the market: who was searching, for what, and who actually engaged. With that data, we cut the spend to just under $40 a week on what turned out to be the real core market. Now that data is driving a redesign of the content with their designer. It's the foundation, indexing and data phases again - refined each time around.
Ads, search, content and social aren't separate services - they're one message, and one person should own it. An ad agency that doesn't do SEO first is misinformed at best.
How long should an SEO retainer last?
Most of SEO is waiting. I don't bill for waiting.
Two facts drive every timeline: Google controls the clock, and SEO is mostly reactive - you make a change, then wait for Google to tell you how it landed. Here's what that looks like:
| Phase | What's happening | Who's working | Do you pay? | Typical time |
|---|---|---|---|---|
| 1. Foundation | Fixing code, speed, structure | Me | Yes - fixed scope | 1-2 weeks + adders below |
| 2. Indexing | Google re-reads your site | No | 3 days to 6 weeks | |
| 3. Data | Rankings, categories and quality scores settle | No | 2-6 weeks | |
| 4. Adjust | We missed, I fix it, we wait again | Me | No - my miss | repeat 2-3 |
| 5. Market push | Taking over your market | Me | Optional | varies |
| 6. Growth | You keep growing without me | Nobody | No | Ongoing |
What makes the foundation take longer:
- Hidden back-end problems +1-3 weeks. Fixing CobraCarbide's site uncovered back-end issues that had to be repaired first. Cataloging their tools also exposed gaps in the market that let us take share from MSC, Grainger, Harvey Tools and even mega-retailers like Home Depot & Amazon.
- Customers who need educating +1-2 weeks. KangaroooShop's product could compete in a dozen categories, so we had to research how customers think about it and build alternate versions for each angle.
- Apps to recode or replace +2-5 days each. Every plugin doing a job the site should do itself.
- Tools that don't exist yet +2-6 weeks.
Why does my SEO agency say it takes 6 to 12 months to see results?
Because time is easy to bill. Everyone needs time - even us - but most of it is spent waiting on Google, and that's out of anyone's control (see the timeline above). My work starts with the foundation. That phase is both the proof of concept and how I learn what it takes to move you further.
Clients who want to keep going get the red carpet: we roll up our sleeves and push from market-leading share to market-dominant player. That's a new job and a new challenge - not a 12-month lock-in to cover the wait.
How long does it take Google to index my website?
Anywhere from days to the most we've seen is 6 weeks. Most people complain about slow indexing - my sites usually don't have that problem, because they're fast and light, and Google can read them cheaply.
What happens to my traffic if I stop paying my SEO agency?
If your agency only ran ads, it stops the day you stop paying. Plenty of "SEO agencies" are really ad agencies - they show growth by buying traffic, and never touch the foundation that would let you keep it. That's renting: you pay for every visitor, forever, and own nothing when you leave.
If the foundation was built right, you keep what you built. A well-built site moves into position on its own. How fast depends on how crowded your market is, how long your competitors have held their spots, the gaps nobody has filled, and plenty of signals only Google knows. Locking that position in usually takes 1-6 months. After that, an SEO's job is correcting and improving based on your data: stronger placements, a faster climb to market leader, and cheaper ads. But the position is yours. That's Web Equity.
So ask yourself: are you renting conversions in a pay-or-nothing deal? An agency that only runs ads is a danger sign - fire them. I know how bold that is, and I stand by it. At best, they're ignorant and unnecessary. At worst, they're thieves.
How do I fire my SEO agency without losing my rankings?
Hire the new one first, and make them guide the transition. I regularly prepare disaster-recovery options before I'm hired - sometimes before the deal closes, if I see signs of extreme negligence or what I commonly call theft.
Above all, own your stuff: your domain, your hosting, your Search Console, Analytics and ad accounts - and the email your domain resets to. No one else should ever have access to that email. The rest, we can fix.
And choose the next one carefully. Every agency that "starts fresh" resets Google's clock on you. Refining, freshening and expanding a site builds trust. Hiring a new provider every year who tears it down and rebuilds it their way looks unreliable - and Google doesn't recommend unreliable.
Can I just use ChatGPT to do my own SEO?
No. AI is trained on the same thing that created this mess in the first place - the opinions of the masses. Market leaders are the tiny fraction that does something different. If AI or any software could do that, the top 10 sites in every industry would change hourly.
